How to Price Sublimation Products

A practical workflow for turning current material, labor, overhead, failure and selling-fee costs into a defensible price.

Price the product you are actually making

Start with a specific product, print size, packaging choice and quantity. “A tumbler” or “a shirt” is too broad when blank quality, transfer area and production time vary. Save competitor prices for a final market check; they are not a substitute for your own cost floor.

Practical workflow: define the exact job, calculate direct material for good output, time the labor, add equipment and overhead once, apply current selling fees, then test the result against comparable offers and production capacity.

Write the quote scope before entering costs

Record the product SKU or specification, print placement and size, number of designs, personalization fields, packaging, requested good quantity, turnaround and delivery method. This prevents a calculation for one product from being reused for a materially different job. Question Why it changes price
What exact blank is being used? Unit price, freight, coating, size and defect risk can differ.
How large and dense is the print? Paper, ink, pressing workflow and handling time can change.
Are units identical or personalized? Setup may spread across the batch while names or images repeat per unit.
What leaves with the customer? Boxes, inserts, labels and seller-paid delivery remain real costs.

Step 1: record direct material

Use landed blank cost, transfer consumables and the packaging that leaves with the order. Landed cost includes attributable inbound freight or supplier charges, not only the catalog price. Update the value when a supplier price, pack size or freight arrangement changes.

If ink is estimated, document the coverage and print size behind the estimate. Epson’s SureColor F170 specifications, for example, say bottle yield varies with the images printed, settings, paper, frequency of use and temperature. That is why a universal prints-per-bottle claim is weaker than a shop’s observed replacement-cycle record. Use the ink-cost tracking method when ink is a meaningful uncertainty.

Step 2: price active time

Separate one-time setup from minutes repeated for each item. Count artwork preparation, printing, taping, alignment, pressing, cooling, inspection and packing when you actively work on them. A machine running unattended is not always the same as active labor.

Time a representative batch rather than recalling one from memory. Mark where the operator can perform another task and where attention is required. Choose an hourly labor input that reflects the pricing decision; the labor and overhead guide keeps internal pricing allocations separate from tax treatment.

Step 3: allow for expected failures

Use your own attempted-unit and good-unit records when available. Until then, use a cautious editable assumption and review it after several batches. Divide direct material by expected yield rather than adding the failure percentage:

expected direct cost per good unit = direct cost per attempt ÷ (1 − failure rate)

Record whether a failure consumed only a transfer or also consumed the blank, packaging and extra labor. The flat rate is an understandable starting model; pricing sublimation mistakes and wasted blanks explains when a stage-specific record is worth maintaining.

Step 4: add equipment and overhead once

Choose a simple allocation you can maintain: a per-item machine allowance, a batch overhead value, or a monthly cost divided by realistic output. Do not include the same electricity or equipment allowance in two different fields. Keep a note describing the period and denominator behind the allocation so a future update does not mix monthly dollars, batch dollars and per-unit dollars.

IRS Publication 334 discusses materials, labor and allocable overhead among manufacturing-cost categories. Those categories are useful reminders for cost discovery; an internal pricing allocation is not automatically the amount or treatment used on a tax return.

Step 5: solve for price

Markup adds a percentage of cost. Target margin solves for the share of revenue left as profit. When fees are a percentage of revenue, target-margin mode usually makes the intended business outcome easier to see.

For target margin, use (operating cost + fixed selling fees) ÷ (1 − target margin − variable fee rate). Keep customer revenue and absorbed costs separate: shipping charged to the buyer is revenue, while the carrier label is a cost. Step 6: verify the sales-channel layer

Check the channel’s current official fee pages and the shop’s recent statements. Determine whether a charge applies per listing, per item, per order, to charged shipping or only in attributed advertising scenarios. Do not copy one blended percentage to direct sales, marketplace sales and wholesale invoices.

Step 7: compare the market without copying it

Check comparable size, quality, personalization, packaging, turnaround and shipping terms. If your calculated price is higher, look for a real process saving or a clearer value proposition. Do not erase labor just to match an unknown competitor cost structure.

A lower competitor price does not show whether that seller bought a different blank, works at a different scale, excludes design work, charges shipping separately or accepts a different margin. Use market comparison to test positioning and buyer expectations, not to infer another shop’s cost.

Step 8: run three final checks

  1. Break-even: confirm the quote stays above the full-cost boundary after fees and any discount. The U.S. Small Business Administration’s break-even guidance defines the point where total cost and total revenue are equal.
  2. Hourly return: divide modeled profit plus included labor compensation by the active hours required. A large batch can show positive profit while occupying more time than the shop can support.
  3. Capacity and cash: check that the order can be produced reliably and that material purchases, remakes and payment timing are affordable before offering a quantity tier.

Save enough evidence to update the price

Keep the supplier invoice, freight, product specification, print-cost method, timed production run, attempted and good units, equipment/overhead basis, packaging cost, channel fee source and final quote. The IRS recordkeeping page recommends records that clearly show income and expenses and identify the payee, amount, date and business purpose. It does not set prices, but the same evidence makes a costing decision reproducible.

Set review triggers rather than relying on memory: a supplier or freight change, a new blank, different print size, updated labor workflow, revised platform policy, unusual failure rate or a quantity beyond the measured production range.
