Bulk Sublimation Order Pricing: Build Profitable Tiers

Recalculate each bulk quantity from its own blank cost, setup allocation, labor and overhead instead of applying an arbitrary discount percentage.

Build each bulk sublimation tier from that tier’s cost. Recalculate the landed blank, setup allocation, active unit labor, expected failed attempts, equipment, overhead, packaging and selling fees at 24, 40 and 72 units. Then solve for the selected margin.

Do not start with a retail price and subtract 10%, 20% and 30%. A larger order earns a lower unit price only when the measured or quoted cost per good unit falls enough to support it.

In the worked 5%-failure mug example, a 30% no-fee target margin produces these displayed teaching tiers:

Decide whether the order is wholesale or bulk retail

A bulk end customer and a wholesale retailer can order the same quantity for different reasons.

A corporate buyer may buy 40 mugs to give away. The buyer cares about total budget, artwork, delivery date and the finished result. There is no downstream shelf price.

A retailer buys mugs to resell. The retailer needs room between the wholesale cost and the eventual retail price for its own costs and profit. The maker also needs profit at the wholesale price.

Keep these terms separate in the quote:

  • bulk or volume price for a large end-customer order;
  • wholesale price for approved resale accounts;
  • suggested retail price or recommended retail price, which is a suggestion rather than the retailer’s actual selling result;
  • minimum order quantity or minimum order value;
  • setup, proof, personalization and rush charges;
  • payment and shipping terms.

Etsy’s seller handbook describes keystone pricing as a common convention where retail is about twice wholesale, while also stating that no single approach fits every business. That convention can help test retailer fit. It cannot replace the maker’s cost calculation.

Requote supplier cost at each tier

Blank cost may change at case quantities. Inbound freight may also change. Use a supplier quote or invoice for each break rather than assuming a constant percentage decline.

landed blank cost = (blank purchase + inbound freight + supplier charges) / usable blanks

If 24 mugs are purchased as singles, 40 as a case-plus quantity and 72 as two cases, each tier can have a different landed blank. A spare or safety quantity bought for production planning is not automatically free. Decide whether it remains usable inventory or becomes expected order cost.

Supplier discounts can also introduce cash and storage costs. Buying 144 blanks to quote a 72-unit job may leave inventory that the current order does not consume. The price model should not assign all unused inventory to the buyer, but the business still needs enough cash and storage to make the purchase.

Record the supplier, SKU, quote date, quantity, freight and expected usable units. That evidence prevents a public tier from surviving after the supplier break disappears.

Spread setup across the requested good units

Setup cost per good unit is:

setup labor per unit = (setup minutes / 60 x hourly rate) / good quantity

At 35 setup minutes and $26 per hour:

35 / 60 x $26 = $15.1666667 setup labor per order

The setup portion per unit is:

  • 24 units: $15.1666667 / 24 = $0.6319444;
  • 40 units: $15.1666667 / 40 = $0.3791667;
  • 72 units: $15.1666667 / 72 = $0.2106481.

That decline is a valid source of volume efficiency. It applies only if the setup remains one 35-minute task. Individual names, multiple artwork versions, sorted packs or separate delivery locations can add repeated or batch-specific work.

The full labor formula is:

((setup minutes + active minutes per unit x quantity) / 60) x hourly rate

Adjust material cost for good units

For a single-rate model:

expected direct materials per good unit = direct attempt cost / (1 - failure rate)

The teaching tiers use a 5% failure assumption. That rate is illustrative. A quantity increase does not automatically lower failure rate; a rushed batch may raise it. Keep the measured rate unless the process evidence supports a different one.

The direct input changes by tier because blank and packaging purchases change:

The table assumes packaging belongs in the failure-exposed group used by the launch calculator. If final packaging is never used on a rejected item, a detailed model can allocate it after the production-yield adjustment. Use one documented method consistently.

Recompute each tier instead of discounting the previous one

The full teaching assumptions are:

  • one design for the batch;
  • setup: 35 minutes;
  • active labor: 4.5 minutes per good mug;
  • labor input: $26 per hour;
  • expected failure rate: 5%;
  • equipment and other overhead: $0.55, $0.50 and $0.45 per unit at the three tiers;
  • no seller-paid shipping or selling fees in this table;
  • target margin: 30%.

Tier 1: 24 good mugs

Expected direct cost is $3.42 / 0.95 = $3.60 per good mug.

Labor is:

((35 + 4.5 x 24) / 60) x $26 = $61.9666667

Labor per unit is $2.5819444.

Operating cost per unit is:

$3.60 + $2.5819444 + $0.55 = $6.7319444

Revenue per unit for a 30% margin is:

$6.7319444 / 0.70 = $9.6170635, displayed as $9.65.

Tier 2: 40 good mugs

Expected direct cost is $3.07 / 0.95 = $3.2315789.

Labor is:

((35 + 4.5 x 40) / 60) x $26 = $93.1666667

Labor per unit is $2.3291667.

Operating cost per unit is:

$3.2315789 + $2.3291667 + $0.50 = $6.0607456

Revenue per unit for a 30% margin is:

$6.0607456 / 0.70 = $8.6582080, displayed as $8.70.

Tier 3: 72 good mugs

Expected direct cost is $2.87 / 0.95 = $3.0210526.

Labor is:

((35 + 4.5 x 72) / 60) x $26 = $155.5666667

Labor per unit is $2.1606481.

Operating cost per unit is:

$3.0210526 + $2.1606481 + $0.45 = $5.6317007

Revenue per unit for a 30% margin is:

$5.6317007 / 0.70 = $8.0452867, displayed as $8.05.

Display rounding causes the final achieved percentage to move slightly. Recalculate profit from displayed unit price times quantity before publishing the tier. Do not feed each rounded intermediate value into the next line.

Check total order profit, not only unit profit

At the displayed tiers:

The larger orders generate more total modeled profit while unit profit declines. That can be desirable if the order fits capacity and cash flow. It can be harmful if a tight deadline blocks higher-value work or requires overtime not included in the active-time input.

Set a minimum order using both unit economics and order-level requirements. A minimum can protect setup recovery, administrative time, packing method or supplier quantity. State it as units, dollars or both.

Add fixed and percentage fees at the order level

If a payment channel takes a percentage of customer revenue and a fixed fee, use:

required batch revenue = (batch operating cost + fixed fee) / (1 - target margin - variable fee rate)

Do not add the fixed order fee to every unit before multiplying quantity. Apply it once to the order, then divide final required revenue by the number of good units if a unit quote is needed.

Shipping charged to the customer is part of customer revenue when a fee is calculated on it. Actual carrier and packaging cost belongs in operating cost. The pricing formula guide shows the reverse-fee equation.

For marketplace wholesale, verify whether the platform allows the intended transaction and which fees apply. Do not reuse current Etsy retail-listing fees as a universal wholesale-payment rate.

Protect the tier with scope and terms

A quantity table needs conditions. State how many artwork versions and personalized fields are included, along with the proof and revision limit. Define the size or product mix, packaging configuration, and any split-shipment or individual-address charges. State when production time begins, usually after proof approval and payment, then record the deposit schedule, remake and cancellation rules, and an expiration date tied to supplier pricing.

A 72-unit tier for one design cannot silently cover 72 unique photos, 12 ship-to addresses and a two-day deadline. Those are different cost drivers.

Wholesale retailers may also expect a suggested retail price, product information, case packs and consistent online pricing. Etsy’s wholesale guidance notes the cash burden of producing larger quantities before payment from the eventual consumer. Include payment terms and working-capital risk in the business decision even if they do not become a separate calculator line.

Test capacity and cash before accepting the discount

Estimate the press hours, operator hours, blank purchase, failure safety quantity, packing space and ship date. A profitable formula does not create production capacity.

Run a downside case with slower active time, a higher reject rate and any rush shipping that a missed production day would trigger. If the tier falls below break-even under a plausible case, change the price, deadline, deposit or quantity.

After production, compare quoted and actual setup, active time, good units and supplier cost. That record can justify the next tier change. It can also show that a supposed volume efficiency did not occur.
